拣货打包前后客户取消订单怎么处理?cancelled ecommerce order before pick and pack China fulfillment 的状态核对与库存回退流程

Why handling a cancelled order depends on the time point

For overseas e-commerce sellers shipping from China fulfillment warehouses, a customer cancelling an order (cancelled ecommerce order before pick and pack China fulfillment) is not a simple "stop shipping" action. When a cancellation request reaches the warehouse, the order may be at different stages: not yet picked, being picked, already packed, or already handed over to international transport. Each stage corresponds to different reversible operations and different handling methods. If you handle everything as a "cancellation" regardless of stage, you may easily run into mismatched inventory, packages that have already left the warehouse but show as cancelled, or customers who change their minds and want the goods again.

This article is aimed at overseas brands, importers, and e-commerce sellers, providing a process for determining order status by time point, verifying completed operations, rolling back inventory, and confirming the customer's final instructions, to help you reduce mis-shipments and inventory discrepancies during peak season when orders are dense.

Step 1: First confirm the time point when the cancellation request arrived

After receiving a cancellation request, the first thing to do is not to act directly, but to confirm which stage the order was in when the request arrived. You can determine this based on the following checkpoints:

Phase Order Status Reversibility
Received, not picked Waiting to be picked Can be canceled directly, inventory will be restored
Picking in progress Item has been taken out of its storage location Can be canceled, but need to confirm whether the item has left its storage location
Picked, not packed Item is in the packing area Can be canceled, but the item must be returned to its storage location
Packed, not yet out of the warehouse Package has been sealed Can be canceled, but requires unpacking and returning to inventory
Already out of the warehouse, in transit Package has been handed over to the carrier Usually cannot be canceled directly; must be handled through the return process

After confirming the timing, then decide the next step. Do not directly notify the warehouse to "cancel" without confirming the status, otherwise packages that have already been packed may be set aside or processed twice.

Step 2: Verify completed operations

Before canceling, first confirm the following information with the warehouse:

  • Has the order been picked? Which SKUs and quantities were picked?
  • Has quality inspection or photography been completed?
  • Have labels been changed, items repackaged, or promotional materials added?
  • Has an outbound order been generated or the shipment handed over to the carrier?
  • Has inventory for this order already been deducted in the inventory system?

This information determines how complex the cancellation will be. For example, if labels have already been changed or items repackaged, cancellation requires restoring the packaging or re-warehousing; if promotional materials have already been added, you need to confirm whether these materials can still be used for other orders.

Step 3: Checklist for inventory rollback

After canceling an order, inventory must return to an available state; otherwise, you'll encounter situations where "the system shows inventory but the goods can't actually be found." When rolling back, verify each item:

  • Have all products been returned to their original or designated storage locations?
  • Does the returned quantity match the picked quantity?
  • Is the product condition intact, and does it need re-inspection?
  • Have label changes or repackaging been reversed or reprocessed?
  • Has the inventory system been updated to available?
  • Whether there are any free gifts or accessories that need to be returned as well

If an item is damaged during picking or packing, it needs to be recorded separately and a decision made on whether to scrap it, return it to the supplier, or continue using it for other orders. Such judgments should be based on actual photos and warehouse records.

Step 4: Confirm the customer's final instructions

A cancellation request is sometimes not a final decision. The customer may ask to restore the order after canceling, or change to an exchange, change the address, or delay shipment. Before taking action, it is recommended to confirm the following with the customer:

  • Whether to cancel the entire order or only some items
  • Whether a refund is needed; the refund amount and method are up to the seller to decide
  • Whether they want to keep the order but delay shipment
  • Whether to change to an exchange or a different specification
  • Whether there are other orders that need to be handled together

Record the customer's final instructions in writing, then notify the warehouse to execute them. This prevents the warehouse from acting on the old instructions and then the customer changing their mind, which would lead to duplicated work.

Step 5: Handling Process for Different Stages

Cancellation Before Picking

The simplest case. Notify the warehouse to stop picking, keep the inventory as is or roll it back directly, and change the order status to canceled.

Cancellation During Picking or After Picking

Ask the warehouse to confirm whether the goods have left their storage locations. If they have, arrange for them to be returned to their storage locations and update the inventory. If the goods have already entered the packing area, pause packing first, then decide whether to return them or continue.

Cancellation After Packing but Before Dispatch

It needs to be unpacked, the goods returned to their storage locations, the relabeling or repackaging undone, and the inventory updated. If the package has already been sealed but has not yet been handed over to the carrier, it can usually be intercepted before dispatch.

Cancellation After Dispatch

If the package is already in international transit, it usually cannot be canceled directly. In this case, it needs to be handled through the return process. Whether it can be returned, the return cost, and the destination requirements are subject to the actual shipping arrangements and the official requirements of the destination country. Involvingcustoms clearanceand taxes, be sure to check the latest official requirements of the destination country's customs or tax authorities, and defer to official publications.

Things to Note When Handling Cancelled Orders During Peak Season

  • Agree with the warehouse in advance on how cancellation requests will be received and the response time
  • During peak order periods, prioritize cancellation requests for orders that have not yet been picked, to reduce the subsequent workload of unpacking
  • For orders that have already been packed, confirm whether it is worth unpacking, or wait for customer confirmation before processing
  • Keep cancellation records, inventory rollback records, and customer instructions for future reconciliation
  • If the same customer cancels frequently, evaluate whether the ordering or payment process needs to be adjusted
